Miles

Miles is your on-demand coaching partner — an AI plugin that sits alongside you at every phase gate. It introduces each framework in the context of your actual work, never in isolation, and guides your CEO through the sign-off moments that matter.

Set up once, it follows you through all eight phases.

What Miles does
  • Introduces each framework in the context of your actual work — never in isolation.
  • Guides your CEO through the sign-off moments that matter.
  • Coaches at every phase gate: strategy, JTBD, prioritization, controlled bets.
  • Helps assemble and pressure-test your four deliverables.

Banyan Roadmap Maturity Assessment

Your Maturity Assessment is where the workshop begins — and how Banyan tracks your progress over time. It evaluates your PM practice across seven dimensions and shapes everything that follows: your learning path, your module priorities, and the baseline your growth is measured against.

The assessment takes about 20–30 minutes. Take it, then upload your results below. Your OpCo's learning path is set from your score, and every team member works from the same starting point.

Take the Assessment →
L1
Reactive
Score: 1.0–1.9
No structured PM process. Decisions are ad hoc and reactive to the loudest voice or the latest deal.
L2
Emerging
Score: 2.0–2.9
Some awareness. Processes exist but application is inconsistent across the team.
Program Target
L3
Defined & Linked
Score: 3.0–3.9
Structured, validated, documented roadmap. Every initiative connects to a measurable outcome.
L4
Metric-Driven
Score: 4.0–4.4
Decision systems are operational. Leading indicators in use. Cross-functional reviews are cadenced.
L5
Optimizing
Score: 4.5–5.0
Learning loops are closed. Capital allocation is driven by data and AI-enabled insight.

Workshop Orientation & Foundations

Before the modules begin, get your baseline in place. Complete the Banyan Roadmap Maturity Assessment — it evaluates your PM practice across seven dimensions and determines which modules are most relevant for your OpCo.

Once your assessment is submitted and your score is set, every member of your OpCo shares the same learning path. That alignment is the starting point for everything that follows.

Module 1 of 5

Product Strategy & AI Disruption

You know where your OpCo stands. Now let's get clear on where it's going.

M1 builds the strategic foundation the rest of the program depends on — translating business goals into product commitments and identifying where AI creates the biggest opportunity for your specific context. Every artifact you build from here starts here.

What to Bring

Before the Session

EcoVolt Labs is a mid-market energy software company at a product inflection point. Their product team has been reacting to enterprise account requests rather than leading with a market-informed strategy. In M1 you will apply PESTLE analysis and Porter's Five Forces to EcoVolt's market, expose the competitive pressures they are treating as background noise, and build the Framing Canvas that links signals to strategic commitments. Come prepared to make the same strategic calls their product team needs to make.

Module 2 of 5

Market Needs, Discovery & Rapid Validation

Strategy is only as strong as the evidence behind it. M2 shifts the focus outward to customers, signals, and validated insight.

By the end of this module, every roadmap decision you make will be traceable to real customer evidence. That's the standard the rest of the program holds you to, and it starts here.

Before the Session

EcoVolt's M1 strategy session produced an AI Opportunity Brief with a clear ARR linkage mechanism. The problem: their "validated" problem statement is grounded in a single enterprise sales call — not converging evidence. In M2 you will run Overlap Detection on EcoVolt's existing research assets, expose the evidentiary weakness, and rebuild their problem statement using the Triangulation Method. You will need to pass Rubric A and Rubric B before progressing.

Module 3 of 5

Budgeting, Prioritization & Roadmaps

You've got strategy. You've got evidence. Now it's time to build the roadmap.

M3 takes your backlog and turns it into a RICE-scored, capacity-grounded plan that your stakeholders can trust and your team can execute. This is where prioritization stops being a negotiation and starts being a discipline.

Before the Session

EcoVolt enters M3 with a 43-item backlog accumulated across three years of reactive feature development. Their capacity is overcommitted by 40% before accounting for support load. In M3 you will apply the True Capacity Formula, RICE-score the backlog, triage with MoSCoW, and designate two Controlled Bets with all 6 required components. The Draft Strategic Roadmap Package you produce becomes EcoVolt's Checkpoint 1 submission.

Module 4 of 5

Release Planning, Execution & Launch

A great roadmap only matters if it ships. M4 bridges your plan to delivery, building the execution discipline to release what you committed to, on terms your team controls.

This module covers release governance, go/no-go readiness, and how AI operationalization fits into your launch process. What you planned in M3 gets real here.

Before the Session

EcoVolt's highest-RICE initiative is a self-serve reporting module — a commitment they made to three enterprise accounts during the sales cycle. In M4 you will write the Release Definition Document, navigate a Whale Management scenario where the largest account lobbies for scope inclusion, decline formally using RICE rationale, and run the Go/No-Go Checklist. The full decision trail must be documented.

Module 5 of 5

Continuous Validation & Improvement

The final module is about what happens after the program ends. M5 builds the signal systems and decision habits that let your team keep improving without needing external support.

You've built the strategy, validated the decisions, shipped the roadmap, and delivered the release. Now make sure your organization can do it again on its own.

Before the Session

EcoVolt's reporting module shipped 6 weeks ago. Signal data is mixed — adoption is tracking below the leading indicator threshold. In M5 you will review EcoVolt's Signal Stack against release outcomes, apply the 30–60 Day Steerability Test, and resolve the two Controlled Bet entries based on evidence. The output is the Final Roadmap Package with a refreshed ARR Trajectory for Checkpoint 2.

Miles — Your AI PM Workshop Coach

Miles is your personal AI coaching assistant for the Banyan AI PM Workshop. Instead of working through module content alone, Miles sits alongside you in Cowork — guiding each session, co-building your exit artifacts, and preparing you for checkpoint reviews. Download the plug-in once and you have a coach for every module in your prescribed learning path, available on your own schedule.

Download the ai-pm-workshop-coach.skill file and install it in Cowork. Before your first session, drop your Maturity Assessor results into the my-assessment/ sub-folder of your Miles folder — Miles reads your score on first launch, confirms your prescribed learning path, and opens ready to work. Every subsequent session picks up exactly where the last one left off, with your open items, artifact progress, and upcoming checkpoints in view.

Paste the absolute path of your top-level Miles folder — the one you associated with Miles in Cowork. Saved on this device only. The “Launch Miles for this phase” buttons use it to open Cowork directly in that folder, so Miles works inside its existing folder structure instead of creating a new one. Paste the plain path — if you used Explorer’s “Copy as path” the surrounding quotes are removed automatically.

What Miles Does

  • Introduces itself on first session — captures your company context and maturity baseline
  • Reads your Maturity Assessor results and prescribes your learning path
  • Walks you through each module section-by-section on your schedule
  • Builds the actual exit artifacts with you (AI Opportunity Brief, RICE scores, Release Definition Document)
  • Runs vocabulary recalls between sessions to reinforce alignment
  • Displays slide content inline — no deck switching required
  • Tracks your My List, open items, and progress across all 5 modules
  • Generates the M1 Strategy Presentation and QBR Workbook automatically
  • Manages all session state in state/pm_workshop_state.json

Your learning path unlocks once your OpCo's Banyan Roadmap Maturity Assessment is complete. Complete your Maturity Assessment → to evaluate your PM practice across seven dimensions and focus the program on the gaps that matter most for your OpCo.

Move through modules in order. Each one builds on the last, and the artifact you produce in each session becomes the raw material for the next. If you've been assigned a focused path, start with your prescribed module — you don't need to begin at M1.

The goal isn't completion for its own sake. It's a product organization that makes better decisions, ships with confidence, and sustains those gains on its own.
